How AAJ Helped a D2C Personal Care Brand Cut RTO by 50% and Scale Fulfillment

A rapidly growing D2C personal care and wellness brand needed a scalable fulfillment partner to fix manual bottlenecks, extend dispatch cut-offs and halve its Return-to-Origin (RTO) rate - without disrupting live sales on Shopify and Amazon.

    Client Profile

A rapidly growing D2C personal care and wellness brand selling through its own Shopify website and Amazon Marketplace, shipping products to customers across India. Primary fulfillment is anchored in Delhi NCR with nationwide distribution.

    Business Challenge

As order volumes increased to 3,000–4,000 orders per month, the brand continued fulfilling orders from a rented warehouse in Delhi using manual processes and spreadsheets. The growing business began experiencing several operational bottlenecks:

    • Daily dispatches depended heavily on manual order processing.
    • Inventory was tracked manually, making stock reconciliation time-consuming.
    • Dispatch cut-off was limited to 2:00 PM, resulting in delayed order processing.
    • Wrong product dispatches became increasingly frequent, leading to customer complaints and returns.
    • Return-to-Origin (RTO) rates had reached 22%, impacting profitability and customer experience.
    • The founders were spending significant time managing warehouse operations instead of focusing on business growth.

The brand needed a scalable fulfillment partner that could improve operational efficiency without disrupting ongoing sales.

    AAJ's Approach

AAJ transitioned the brand into its shared warehousing facility in Ghaziabad, enabling immediate access to standardized warehouse infrastructure without significant capital investment.

To improve fulfillment efficiency, AAJ implemented:

    • Integration of the client's Shopify store and Amazon Seller Central with AAJ's Warehouse Management System (WMS).
    • Barcode-enabled receiving, picking, packing and dispatch workflows.
    • Scan verification before packing to eliminate picking errors.
    • Outward weight validation to detect shipment discrepancies before dispatch.
    • Extension of the daily dispatch cut-off from 2:00 PM to 7:00 PM, allowing more same-day shipments.
    • Real-time inventory visibility supported through daily Power BI dashboards and automated inventory reports.
    • Standardized operating procedures for order processing, inventory control and quality checks.

    Results

Within 60 days of implementation, warehouse operations became significantly more structured and predictable.

Barcode-based verification virtually eliminated wrong product shipments, while improved order processing and faster dispatch contributed to a substantial reduction in RTO rates.

With real-time inventory visibility, the client team no longer relied on manual stock checks and could make faster replenishment decisions using centralized dashboards.

Most importantly, the founders shifted their focus from managing daily warehouse operations to growing the business through marketing, product expansion and customer acquisition.

    Long-Term Business Impact

Over the next six months, monthly order volumes increased from approximately 4,000 to over 7,000 orders without requiring additional warehouse infrastructure or a larger operations team.

AAJ's scalable warehousing model absorbed the increased demand while maintaining inventory accuracy, dispatch speed and operational consistency - allowing the brand to continue growing with confidence.
